Rolling Out AI in Your Company: Who Gets Trained First? (2026)
Spark Liang
Managing Director, MMC Financial
The answer first: the first person to learn AI should be the owner, and the first department to get a system should be finance. Not marketing, not customer service — even though those look like the easy wins. Here’s why, plus the full training sequence.
Why the owner learns first
Companies that fail at AI adoption almost all die the same way: the boss doesn’t understand it, so AI becomes “something the young colleague is researching”. Tools get bought, posts get generated — and none of it touches the company’s money. The owner doesn’t need to code; the owner needs boss-level judgement: where AI saves, where it earns, and whether each step is worth it. When the decision-maker can see clearly, change actually moves.
Why finance is the first department
- Closest to the money — marketing AI takes months to prove itself; finance AI surfaces this month’s margin, cash and leaks immediately
- The data is ready — finance holds the company’s most complete, structured data; AI produces from day one
- Biggest leverage — across the 1,500+ P&Ls we’ve reviewed, around 80% of owners had never seen per-product profit; AI closes that blind spot in a day
The priority table
| Order | Who | Learns what | Format |
|---|---|---|---|
| 1 | Owner / decision-makers | Reading the company’s money with AI | AI Account Implementation Workshop (2-day public class) |
| 2 | Finance team + management | Installing AI into the finance workflow | AI for Finance in-house |
| 3 | Department heads | Reading their own numbers with AI | Corporate programmes |
| 4 | Executives | Department-level AI workflows | Rotating in-house sessions |
The three most common rollout mistakes: ① starting with the most computer-savvy employee (no decision rights, no traction); ② starting with marketing (pretty output, no money impact); ③ buying platforms before training people (subscriptions bill monthly, nobody uses them).

Frequently asked questions
Won’t staff resist, fearing AI replaces them?
Some will — which is why the order matters: the owner learns first, states plainly that AI takes over the repetitive work rather than the people, then ties incentives to the efficiency gained (staff share the savings). Resistance turns into competition. The incentive design gets a full day in the Budget Management programme.
Is AI training HRD Corp claimable?
Yes — AI courses are claimable under SBL-Khas, subject to your company’s registration status. See the HRDF Claim Checklist for the steps.
Our team is traditional and older — can they really learn this?
Yes. The most common scene in our classrooms is an owner who “barely uses Excel” producing their first margin table in ten minutes with fill-in-the-blank templates. The tools now demand no more skill than WhatsApp — the difference is whether someone guides the first run.
